Industrial symbiosis in plain terms

Industrial symbiosis is one operation's residue becoming another's specified input, and the gain sits in the specification rather than in the good intention.

What does the term actually describe?

Industrial symbiosis describes an arrangement in which the residue of one production process becomes a specified input to another. Not a donation, and not a disposal route dressed up. An input, bought because it does a job, at a price that reflects the job it does.

The word symbiosis is borrowed from biology and is doing real work. The relationship has to benefit both parties on its own terms. The producer of the residue gains a route and a return for material that was otherwise accumulating. The user gains an input that is cheaper, closer, or better suited than the alternative it displaces. If either side is doing the other a favour, the arrangement is charity or disposal, and it will last exactly as long as the goodwill does.

Where does the gain actually sit?

Three places, and it is worth being precise about them, because this is where the subject is most often oversold.

Avoided extraction. If a tonne of recovered material substitutes for a tonne of newly quarried material, the extraction of that tonne does not happen. This is the largest and most defensible part of the gain. It is also the part that only counts if the substitution is real, meaning the user genuinely reduces its primary intake rather than adding the recovered material on top of unchanged purchasing.

Avoided accumulation. Material that would have sat in a stockpile does not sit there. Stockpiles occupy land, shed dust and sediment, and in steep, high-rainfall terrain they move. Removing material from them has a local effect that is felt by the people living below them, which is not a carbon number and matters more to those people than one.

Shortened haulage. A user supplied from thirty kilometres away rather than three hundred moves fewer tonne-kilometres. The gain here is real but modest, and it is the one most often inflated in presentations because transport is easy to picture.

Against these sit real costs: the recovery itself, screening, handling, and the transport that does happen. A net gain is a calculation, not an assumption. Any operation that presents recovery as free of impact has not done the arithmetic.

We do not publish figures for any of the above. We have not measured them, and a plausible-looking number that nobody has measured is worth less than the honest statement that it has not been measured.

Why is the specification the hinge?

Because it is the difference between a market and a favour.

Material described only as recovered is difficult to buy. The buyer cannot plan a process around it, cannot budget for it, and cannot defend the decision internally. Each purchase becomes a separate negotiation about an unfamiliar substance, which is expensive in a way that has nothing to do with price.

Material described as a size fraction with a stated composition, a moisture range and a tolerance is a product. It can be compared with the alternative it displaces. It can be trialled, approved, and then ordered repeatedly without renegotiating the fundamentals. The specification converts a one-off transaction into a supply relationship, and supply relationships are what make a recovery operation viable rather than opportunistic.

This is why grading and specification, covered in what grading actually is, are not preparatory work. They are the thing that creates the market.

Why does so much of this fail?

Four failure modes recur, and they are worth naming because each has a specific antidote.

No certainty of use. The residue is characterised, a route is described, and no user ever commits. Material accumulates while the arrangement is described as forthcoming. The antidote is treating an unsigned route as unsigned, publicly, and not counting it.

Inconsistency. The first consignment is excellent because it was hand-picked. The fourth is not. Industrial users tolerate a stated variation and do not tolerate surprise. The antidote is a tolerance that is honestly achievable rather than impressively narrow.

Unresolved classification. The material’s legal status was never determined, and the buyer’s compliance function stops the arrangement after the technical trial has already succeeded. The antidote is settling the question described in why we do not say waste before the trial rather than after it.

Value leaving with the material. The arrangement works, and the entire margin accrues to the party that does the processing, which is elsewhere. The community that hosts the residue gains the removal and nothing else. The antidote is keeping the graded, specified step local, which is a commercial decision about where the enterprise sits in the chain rather than a moral one.

What does this look like here?

The material we recover in the Kisii–Nyamira belt is mineral byproduct and processing residue: material that has already been through a process, and that remains in stockpiles or is otherwise set aside.

The reference route for graded material is cement manufacture. Cement is a plausible destination for recovered mineral inputs generally, because the process accepts a range of feed materials against a specification and consumes them in volume.

We are not naming a manufacturer. No agreement exists that would make naming one accurate, and describing a reference route as though it were a customer is precisely the overclaim this note warns about.

The short version

The gain sits mainly in avoided extraction and avoided accumulation, and it is a calculation rather than an assumption. The hinge is the specification, because a specification is what turns an unfamiliar substance into something a buyer can order twice.
